Event day operations: from gates open to close

A practical guide to running event day operations for markets and festivals: control point, communications, safety, vendors and pack-down.

Event day is when months of planning meet reality. The goal of the operations plan is to keep the organisers focused on decisions that matter, while routine issues are handled by briefed staff without escalating.

Open the control point first

The control point should be operational before any vendors or public arrive. It needs the site plan, contact list, first-aid kit, radios or phones, weather forecast, emergency numbers and a logbook. This is your nerve centre for the day.

Run a final site walk before gates open

Check that exits are clear, trip hazards are taped or removed, signage is in place, toilets are stocked, and any overnight infrastructure has survived wind or rain. A 15-minute walk saves hours of problems later.

Keep communication disciplined

Use one channel for urgent operational issues and another for lower-priority chat. Not every problem needs to ping the whole team. Name messages clearly: location first, then the issue, then what's needed.

Monitor crowd flow and pinch points

Assign someone to watch how people move through the site. Queues at toilets, food stalls or entrances are early warnings. A small redirect — a marshal, a sign, an opened secondary route — prevents a bottleneck from becoming dangerous.

Support vendors before they fail

Check in with vendors during the day. A vendor running low on change, power or water will often not ask until it's a crisis. Proactive support keeps stalls trading and customers happy.

Log incidents as they happen

First-aid treatments, vendor disputes, weather issues, power failures and near-misses should all be logged with a time and a brief note. This protects you legally and gives you a factual record for the debrief.

Manage pack-down like load-in

Announce when trading ends and when vehicles can enter. Keep pedestrian and vehicle routes separated until it is safe. Check the site for litter, damage and lost property before the last vehicle leaves.

Close with a hot debrief

Gather key staff immediately after pack-down while memories are fresh. What worked, what broke, what vendors said, what the numbers show. Capture it now; perfect it later.
